Track your consultation-to-signed ratio. If you're converting less than 20% of your consultations, you have a lead quality problem or an intake problem. Start measuring this number monthly.
Set time limits. Cap initial consultations at 15 minutes. If someone needs more time and is a good fit, schedule a follow-up. This protects your team's time and keeps your calendar manageable.
Calculate your real cost per consultation. Take your monthly intake team salary, divide it by the number of consultations you do. Now you know exactly what each "free" call actually costs you. Use this number to make smarter decisions about which lead sources to invest in.
Automate the easy stuff. Send an automated email after someone books a consultation with FAQs, what to expect, and what documents to bring. This reduces no-shows and makes the actual call more productive.
The goal isn't to stop offering free consultations. The goal is to make sure the people getting on your calendar are actually worth your time.
